Rebuilding Manufacturers’ Core Systems
for the AI Era.
You implemented SAP but can’t make full use of it — processes only got more complicated—
We tackle that challenge head-on, rebuilding it into a “living system foundation” built to withstand the AI era.

From among our many engagements, we highlight 3 of the most challenging, following the arc of Challenge → Obstacle Overcome → Result.
Rescuing a 200-Person SAP Rollout on the Brink of Collapse
A large-scale SAP implementation involving 200 people across multiple vendors. The IT department lacked the resources to keep up, and testing and coordination with business users had stalled.
This wasn’t simply a staffing shortage — the project had proceeded with no clarity on who should decide what. Large consulting firms couldn’t move nimbly enough; what was needed was an agile “strike team” that could act fast.
We took full ownership of test support, organizing business-user issues, and data migration and validation — delivering go-live on schedule.
“Without P&W, there’s no way we’d have hit the schedule. It’s honestly frightening to think about.”
Bringing a Critically Delayed SAP Rollout Back on Track
The SAP implementation fell critically behind schedule mid-project. A go-live delay looked all but certain, and leadership couldn’t yet be given an explanation.
The delay had no single cause — issues were tangled across multiple vendors and teams, beyond what ordinary project management could resolve.
We thoroughly analyzed the causes of delay and rebuilt the project structure, organizing peripheral-system testing and data migration processes to bring the project back on track.
Eliminating the Inventory Black Box Between Distributors and Plants
Distributors, sales companies, and plants had no real-time link on inventory and delivery timing, leaving the company reactive to demand fluctuations.
Each SCM location ran on different systems and operations, requiring both the technical skill and business knowledge to “connect” them simultaneously.
We’re connecting SAP’s Advanced ATP and IBP to design and drive end-to-end inventory management and delivery optimization.
Feedback from the front-line teams and executives we’ve supported, published anonymously with their permission.
This time last year, we hadn’t even settled on a vendor, and the tasks weren’t clear. Since they joined, we’ve been able to escalate issues upward and understand the project’s progress far better.
Thanks to P&W joining, we finally understood how to make the most of SAP. They surfaced hidden problems and bridged communication with the plant.
They really impressed us. Vendors usually ask “what do you want to do?” — but P&W tells us “here’s what you should do.” They know SAP inside and out, and we’d love their continued support.
We couldn’t see what was happening on the ground before — now we can, and we’re able to make decisions.
We rapidly rescue SAP projects in crisis and systems that have paralyzed operations after go-live.
Breaking Free From a Stalled Planning Phase
Despite multiple consultants being involved, the planning phase had dragged on for over 2 years with no end in sight.
- We reorganized the scope, roadmap, and cost-benefit case, reaching rapid agreement with leadership (SAP FI/CO/PS)
- and defined the plan for decommissioning the large legacy system and a future vision for the data platform (PgMO)
Resolving Post-Go-Live Operational Paralysis
After go-live, the company faced a serious crisis: the books wouldn’t close and MRP wouldn’t run.
- We executed, as a single engagement, faster financial closing, restoring management accounting, and rebuilding the MRP environment
- and defined an AI utilization roadmap and MES integration guidelines, restoring operational performance
Correcting the Course of a Critically Delayed Project
The SAP implementation fell critically behind schedule.
- We thoroughly analyzed the causes of delay and rebuilt the project structure
- organizing peripheral-system testing and data migration to bring the project back on track
PMO Support for a 200-Person Project
A large-scale SAP implementation involving 200 people across multiple vendors, where the IT department’s lack of resources was the core challenge.
- We supported test execution and organized business-user issues, acting as an agile “strike team”
- and supported data migration execution and post-load data validation
Recovery Plan for an SAP System Implemented by an Overseas Vendor
The front line couldn’t make full use of the SAP system implemented by an overseas vendor, and the direction for the next migration hadn’t been decided.
- We identified operational issues by examining the configuration and add-on functionality layout
- and defined the direction for SAP rebuild, supporting the vision for the next migration
We connect PLM (design) and SAP (procurement, manufacturing, sales) through a “closed loop” that feeds manufacturing and quality feedback back to design. Not stopping at one-way integration — building a structure that keeps running in operation is what sets our execution apart.
PLM Implementation & Business Transformation
Design information was scattered across sites, making the development process inefficient.
- We defined the approach for global and domestic PLM (Windchill) implementation, clarifying the data structure through a PoC
- and drove cross-departmental consensus through to real-world implementation
Business Turnaround & Technology Utilization
Master data and transactions weren’t linked, causing productivity to drop sharply.
- We defined a system foundation policy connecting SAP, PLM (Teamcenter), and Salesforce
- building the foundation for business recovery
Building SCM Involving Overseas Locations
In a mega-consultancy-led global SAP rebuild, there was a risk that on-the-ground requirements wouldn’t be reflected.
- We personally led workshops with overseas divisions (US and Europe) and incorporated Japan’s requirements into the global template
MES/BI Foundation Rebuild for a Business Spin-Out
A business spin-out required rebuilding the MES/BI foundation, but the solution hadn’t been decided.
- We conducted operational interviews at each plant and supported translating requirements into the MES system
- and organized analysis requirements for data aggregated from MES and production management systems, supporting BI data model and report definitions
We don’t stop at a PoC — we stay on as the “operator” after go-live, continuously maintaining accuracy and practicality.
End-to-End SCM Through Advanced Modules
Distributors, sales companies, and plants had no real-time link on inventory and delivery timing.
- We’re connecting SAP’s Advanced ATP and IBP to design and drive end-to-end inventory management and delivery optimization
AI-Driven Task Automation & Knowledge Accumulation
Inefficiencies remained in indirect operations such as payment reconciliation.
- We supported a PoC for SAP’s AI reconciliation feature
- and simultaneously drove a proof of concept for using AI to accumulate project knowledge
S&OP Sophistication & AI Rollout
In sophisticating demand-supply planning (S&OP), the challenge was embedding it on the ground and systematizing know-how.
- After driving Anaplan implementation, we continue supporting AI-driven sophistication and forecasting process development
Validating an AI-Driven Data Analysis Process
The core system’s data analysis process wasn’t standardized.
- We built SAP Analytics Cloud (SAC), defining the data model and reporting process
- and led feasibility validation using “SAC-AI”
From diagnosis through post-go-live operations, we stay on-site as a hands-on partner.
Quick Diagnosis (Root Cause Analysis)
We identify, within a few weeks, the cause behind a troubled project or one that isn’t delivering results — whether it’s vendor control, data structure, or a mismatch with business needs.
Architecture Redefinition
With the AI era in mind, we redesign the data model so that ECM (design) and SCM (supply chain) connect seamlessly.
Agile Strike-Team Execution Support (PMO/PgMO)
From driving testing to change management and AI PoCs, we work alongside you as a hands-on partner.
Ongoing Operations Support (Embedded)
After go-live, we remain on-site as the “operator” for as long as needed to maintain the accuracy of S&OP, master data, and AI agents.
